The time arithmetic

A paired or small-group activity costs one turn regardless of room size, because every pair runs simultaneously.

At twelve people, a twenty-second whole-room question costs four minutes and everything is affordable. At fifty, the same question costs sixteen minutes forty seconds and is over budget on its own in any normal slot.

That is not a gradual degradation. Somewhere around fifteen to twenty people, whole-room formats stop fitting and the available options change character completely rather than getting slightly tighter.

One 20-second whole-room question

  • 12 people: 4 minutes. Affordable alongside two other activities.
  • 25 people: 8 minutes 20 seconds. Uses most of a ten-minute slot.
  • 50 people: 16 minutes 40 seconds. Over budget before anything else.
  • A paired activity costs the same 90–120 seconds at every one of those sizes.

The three formats that survive at fifty

Paired activities are the primary option. Twenty-five pairs run concurrently, so a two-minute paired task costs two minutes whether the room holds ten people or two hundred. Everybody speaks, and the time cost is independent of attendance.

Small-group tasks work the same way with slightly longer durations, and they have an advantage at large scale: a table of six produces a discussion rather than an exchange, and the outputs can be shared back briefly by one person per table rather than by everyone.

Volunteer questions are the third, and they are the only format that addresses the whole room without costing whole-room time. Two or three people speak, everyone hears, and the cost is a couple of turns rather than fifty.

What to budget beyond the speaking

The tool budgets speaking time only, and the real slot has to absorb several other things. Explaining an activity to fifty people takes a minute; getting fifty people into pairs takes two to three; getting their attention back afterwards takes another one to two.

A realistic rule is to add three to four minutes of overhead per activity in a room of this size, which is why two paired activities is usually the practical maximum for a ten-minute slot and one is safer.

The overhead is also the reason to prefer fewer, longer activities over more, shorter ones at large scale. Three two-minute activities cost nine to twelve minutes of overhead; one six-minute activity costs three to four.

Getting fifty people into pairs

The mechanics of pairing a large room are the part most plans skip. Asking people to find a partner works and takes longer than expected, produces pairs of people who already knew each other, and leaves several people standing.

The faster method is to pair by proximity — turn to the person on your left — which takes seconds and pairs neighbours, who in a conference room are usually strangers anyway. If the point is specifically to mix people who came together, that is the one case where a generated pairing is worth the time cost.

The odd person out is a certainty in a room of fifty-one and a real possibility in any room, since attendance is never what you were told. Have a rule ready: a group of three, or the facilitator joins in.
